fix(server): bound git waits so a hung forge fetch cannot freeze the engine
Stacks on #685; retarget to main after it merges. Three commits: the bounded-git fix, the adoption of preloop_observability::deadline (the shared runners, including the process-group kill), and the token-placement fix from review.
What was unbounded (audit rows #4 and #7)
- Snapshot checkout-cache fetch —
crates/preloop-runner-server/src/snapshots.rs:1022-1031rangit --git-dir <repo> fetch --no-tags --depth=1 <forge> <sha>throughrun_git(:2623-2634), which awaitedCommand::output()with no deadline and nokill_on_drop. It runs while holding the per-repositoryacquire_cache_lock(:3647-3672), and that lock's heartbeat (:3129-3143) deliberately prevents stale takeover. So one stalled fetch — or a credential helper blocked on a keychain dialog, whichGIT_TERMINAL_PROMPT=0does not stop — kept that repository's cache lock, and every later submission for the same repository (10 s lock wait, then error), unavailable until the engine restarted. - Pull-request test-merge fetch —
crates/preloop-runner-server/src/merge_builder.rs:371-400(fetch_into_mirror) awaitedgit fetchto the forge with no deadline. Callers:fetch_inputs(:420-517),build_merge(:816), reached fromgithub_pr::maybe_open_pr(distributed_task.rs:857-859), the webhook path (github.rs:2970-2986), and the localpull_requestmerge (snapshots.rs:1910). A stalled forge left that PR's test merge unfinished forever, in a background task with no request timeout above it. - Same class, same files: every other Git child was unbounded —
init/config/update-ref/rev-parse/cat-file/for-each-ref/symbolic-ref/ls-files/add/read-tree/write-tree/commit/commit-tree/hash-object/import/fsck/rev-list/clone/merge-tree/archive.snapshot_repo_timingeven used a synchronousstd::process::Command(git rev-list --objects --allplusdu) on a tokio worker on thePOST /api/v1/runspath.
Fix
Every engine Git child in these two files now runs through preloop_observability::deadline::run_command / run_command_with_stdin: a deadline, kill_on_drop, drained pipes, kill + process-group kill + reap on expiry. Only git-specific policy stays local (apply_git_child_policy, git_command_for, the deadline constants).
Deadlines and why (consts in snapshots.rs, imported by merge_builder.rs):
| const | value | class | why this value |
|---|---|---|---|
GIT_CONTROL_TIMEOUT | 60 s | refs, config, index, one small object (init, update-ref, rev-parse, cat-file, check-ignore, for-each-ref, ls-files, merge-tree, commit-tree, symbolic-ref) | these finish in milliseconds; a minute is pure headroom, and several run while a cache lock is held, so every second here is a second the next submission waits |
GIT_WORK_TIMEOUT | 15 min | commands whose cost scales with the repository (add --all, write-tree, commit, fsck, rev-list --objects --all, clone --local, fetch from a local path, archive, hash-object) | snapshot capture is "seconds to minutes even for large repositories" (SNAPSHOT_STAGING_GRACE); 15 min is an order of magnitude above the slowest real capture, so it cannot cut a big workspace short |
GIT_TRANSFER_TIMEOUT | 30 min | anything that reaches a remote (fetch --depth=1, cache refresh, --unshallow) | six times the engine's own 300 s LFS relay ceiling and far above any healthy transfer; what it bounds is how long one hung forge can pin a snapshot and hold a cache lock |
DIRECTORY_WALK_TIMEOUT (60 s) bounds the du in the snapshot stats through the same runner, so a walker is killed and reaped rather than left running.
Secret placement (review finding, fixed): the credential-helper reset and the forge token travel on different channels, chosen by whether the value is a secret. -c credential.helper= — an empty, non-secret value that resets the helper list — stays on the command line, where a command-line config entry is appended after every config file. The token goes into the child environment through GIT_CONFIG_* (stage_git_auth_header), which only the process owner can read; apply_git_child_policy deliberately does not touch GIT_CONFIG_* so that slot is free, and the runners no longer re-apply the policy after a call site stages it. Auth is otherwise unchanged: the token is still origin-scoped and still bypasses the credential subsystem.
Errors name the dependency, the operation, and the deadline — git fetch timed out after 30m: killed the hung git process; local plumbing reads merge-tree timed out after 15m: killed the hung git process. An operator can tell a hang from a failure.
The cache lock is released with the fetch: the fetch returns an error at the deadline, the _guard drops, and CacheLock::drop aborts the heartbeat task and removes the lock directory. The lock test asserts exactly that (lock directory gone, and acquire_cache_lock succeeds immediately afterwards). Any descendant of the killed fetch dies with it — preloop_observability::deadline now SIGKILLs the child's process group on expiry, so no orphaned index-pack can write into the cache while the next submission holds that repository's lock.
Row #7: is a mirror lock held across fetch_into_mirror?
No. There is no engine-level lock around the merge mirror: ensure_mirror and protect_mirror_for_run use only Git's own per-ref locking, and acquire_cache_lock is called only for the snapshot object cache, the checkout cache, and the LFS populate path. A stalled mirror fetch therefore delayed exactly the task that issued it — the deadline is the whole guarantee there, and the fourth test asserts a bounded fetch leaves no *.lock behind.

|---|---|
| Devin SEC / Superagent P3 — forge token on the git command line | Fixed in 9cab46f8: token back in GIT_CONFIG_* (owner-readable), helper reset kept on argv (non-secret). Regression test added. |
Devin BUG — snapshot-size timeout leaves du running | Fixed in 9cab46f8: du goes through the shared runner, which kills and reaps. |
| Devin BUG — fetch workers outlive the cache lock | Fixed at the source: preloop_observability::deadline (this PR's base) spawns children in their own process group and SIGKILLs the group on expiry; the module's own test records both pids. Nothing to adapt here beyond the rebase. |
Devin ANALYSIS — full just test-ci gates unverified | Covered by the gates below for the touched crate (fmt, clippy -D warnings, lib + integration suites). just sg-scan-strict / supply-chain gates are the repo-wide CI's job and run on this PR. |
CI: rust shard 2 of 4 failure was a pre-existing timing assumption
The one failing test on the previous head was github::tests::poll_slot_is_released_when_the_probe_turns_fatal (github.rs, not in this diff): it asserts a second poll inside a 5 s budget (poll_only_shared(temp, 5 s)), while the first probe can pay the process's first-use certificate-store read, which is itself bounded at 5 s (NATIVE_ROOTS_DEADLINE, from 44d51b523 — an ancestor of main). A slow store on a loaded runner consumes the whole budget and the loop breaks with polls == 1, which is exactly what the CI log shows (left: 1, right: 2).
Evidence: 5/5 pass at this head and 5/5 at public/main locally; the same symptom reproduces at public/main when the first-use roots read is artificially slowed (130 MB PRELOOP_GITHUB_CA_FILE → github.rs:8102:9 … left: 1, right: 2), and it does not reproduce with 24 CPU burners (3/3 pass). The assertion is deliberately not weakened and no timeout widened — see the comment on this PR for the full table.
Tests (each fails before the fix)
snapshots::bounded_git_tests::a_hung_git_is_killed_at_the_deadline— fakegitwrites its pid and sleeps 3600 s;run_git_within(…, 750 ms)returnsErrnaming the operation and the deadline, and the child is gone (or a not-yet-reaped zombie).snapshots::bounded_git_tests::a_stalled_forge_fetch_ends_at_the_deadline_and_frees_the_cache_lock— a TCP listener accepts and never answers (a stall, not a refusal); the real fetch body returns at 750 ms, the lock directory (heartbeat and all) is gone, and the nextacquire_cache_locksucceeds immediately.snapshots::bounded_git_tests::a_configured_credential_helper_never_runs_for_engine_git— a forge that answers401plus a[credential] helperthat logs its run and sleeps. The control (plaingit) does run the helper, so the assertion is not vacuous; the engine fetch never does and is refused at the credential step.snapshots::bounded_git_tests::a_forge_token_never_reaches_the_git_command_line— a fakegitdumps its argv and credential environment: the token is in neither argv nor any requoted argument, the helper reset is on argv, and the prompt variables stay neutralised.merge_builder::tests::a_hung_git_ends_the_mirror_fetch_at_the_deadline— the same fake-git proof through the merge fetch body with the transfer deadline; the error namesgit fetchand the deadline, and no lock files are left in the mirror.
Fail-before evidence: with the deadline temporarily removed from the runner, the first two tests hang — the filtered run was killed after 240 s with no result — and pass again (1.6 s for the five) once restored.

Rebased onto the current base (head a1e24cb5)
The base moved under this branch while it sat, so I merged fix/bound-shared at each tip: 2adfd6ec1 → 765cd7510 → acd7a29e9 → 906bb4b79 → 0c4becb5. The only conflicted file was CHANGELOG.md on the first merge (both sides add a bullet; both kept). The diff against 0c4becb5 is still only CHANGELOG.md, crates/preloop-runner-server/src/snapshots.rs, and crates/preloop-runner-server/src/merge_builder.rs, and the branch is conflict-free.
Two red checks on the previous head (71a3e5efa) were stale-base artifacts and are gone with the merge:
rust shard 1 of 4—runner-watch tests::replay_workflow_submissions_materializes_scenario_07_workflowread the pinnedrunner_version = 2.337.0blindly, but that corpus holds only nestedgh-official/*captures, so the test hit ENOENT. The base now carriesdd8e61172(#714), which falls back to the newest corpus that has the flat scenario.Prep runner sync (diff + triage)—versions.tomlwas in the PR diff on the stale base, sorunner-sync.ymlran and then cloned the upstreamactions/runnerbranch2.337.0(upstream tags itv2.337.0). With the base merged, versions.tomlis not in this diff, so the workflow does not run.- The flaky
github::tests::poll_slot_is_released_when_the_probe_turns_fatalfixture is warmed inpoll_only_shared(std::sync::LazyLock::force(&shared_http::CLIENT), the #705 pattern) on the base, so the first probe no longer spends the 5 s budget on the certificate-store read.
The CHANGELOG bullet was also corrected to what the code does after the two review follow-ups: askpass and GCM_INTERACTIVE are neutralised everywhere, the helper list is reset only where the engine stages its own GitHub header (a workspace's own remote keeps the operator's helper or the deepen fails), tokens travel in GIT_CONFIG_* rather than argv, the *.lock files a SIGKILL leaves behind are swept, and the quoted error is the one the deadline module actually renders (1800s, not 30m).
