Change

Send the homepage signup CTAs to /signup/with-agent, with a permanent redirect from /signup/teams. The page immediately explains how to sign up, presents the homepage-blue copy button, and prepares its private prompt locally instead of waiting for a session-creation request.

After copying, the page asks the user to paste the prompt into their agent and keep the browser open. The logo becomes clearer as real signup progress arrives. The journey keeps readable signup instructions, pause/reduced-motion support, question handling, reload recovery, and an explicit completion link. The terminal/browser illustrations are removed from the rendered flow.

The browser generates a private random capability and derives its public session ID locally. The copied prompt instructs the agent to register that session on first use. Polling starts after copy; an unregistered session's 404 means the agent has not started yet. Existing sessions and read-only watcher links remain supported.

Dependency and rollout

Cloud https://github.com/AgentWorkforce/cloud/pull/5188 is merged into main; the latest Cloud main deployment succeeded at https://github.com/AgentWorkforce/cloud/actions/runs/39720545947. The website can now be reviewed and deployed after its own gates. The prompt still requires that Cloud registration contract.

Validation

  • npm run test --workspace web -- lib/test/agent-signup.test.ts lib/test/agent-signup-progress.test.ts lib/test/agent-signup-analytics.test.ts — 41 tests across 3 files on head 6317506.
  • From web: npx --no-install playwright test e2e/agent-signup.spec.ts --workers=1 — 9 scenarios. Assertions cover no session creation request before copy, CTA routing, clipboard fallback, progress and reload recovery, legacy watchers, question lifecycle, pending-session 404s, expiry restart, and mobile/pause behavior. Run against the shared Cloud npm run dev launcher at http://localhost:3100.
  • npm run verify:setup-skills — generated setup guides verified.
  • Scoped TypeScript check of the changed TS/TSX files and their transitive imports using the project's compiler options — no diagnostics.
  • git diff --check — clean.

CI review

Cloud #5188 is deployed. On website head 6317506, Tests and typecheck and Deploy Preview succeeded. Preview smoke timed out once after serving its first two pages, then passed on the failed-job rerun. The current-head CodeRabbit finding about late analytics was fixed and its thread resolved.

Current-head local checks: 41 focused signup tests, full website TypeScript check, setup-skill verification, catalog gates and git diff --check passed. The earlier full local suite had 631 passing tests, one skipped, and one Flow process-cleanup assertion failure; the router suite passed 111 tests. The nine browser scenarios listed above passed on an earlier PR head.

Composal tested the current preview head: 14/16 scenarios passed, including Teams/Flows prompt copying, five Teams steps, starting a session and the Google handoff. Two were blocked: public-agent debugging keyboard selection could not be confirmed, and a separate Dev Grok session scenario stalled during login recovery. Its check reports ACTION_REQUIRED and remains an open QA gate.

The combined local launcher currently stops at History migration 0038: the validated non-production Neon database already has sessions.deleted_upload_sessions but no migration 0038 ledger row. No database contents were changed. A fresh isolated development branch or reviewed repair is needed to complete real sign-in and handoff testing. The website also requires two recorded nonauthor reviews and its human/cmo gate before merge.

Broader local check limitations

Full npm test is not green. The web suite has 49 passing files and 2 failing files (622 passing tests, 1 failed, 1 skipped): prerender-cache-key.test.ts cannot resolve the installed Next.js internal module next/dist/server/lib/route-cache-key; flow-workflows.test.ts misses an expected process-cleanup log in its retry test. Neither failing file is changed here. The router suite has 100 passing tests across 10 files.

The full website typecheck also reports stale generated .next/types references and the missing Next.js internal module; the scoped signup check is clear. Real OAuth completion and desktop installation were not validated by these browser scenarios.

Summary by cubic

Makes agent signup instant by preparing the private session locally in the browser and routing all homepage signup CTAs through /signup/with-agent.

  • Homepage CTAs now link to /signup/with-agent; /signup/teams permanently redirects there while existing watcher links and shared sessions keep working.
  • The browser generates a random private capability token and derives the public session ID locally, so no session-creation request is needed before the prompt is ready.
  • The copied prompt tells the agent to register the session on first use; polling starts after copy, and an unregistered session's 404 is treated as "agent hasn't started" rather than an error.
  • Adds a launch animation, a pause-motion control with reduced-motion support, an explicit completion link, and links home CTAs with client-side navigation to keep the page active through the handoff.

Dependency and rollout

  • Depends on AgentWorkforce/cloud PR #5188; the new prompt requires its registration contract.
  • Keep this PR in draft until that Cloud change is deployed, then deploy Cloud first and the website second.
